The context: Google no longer sends the traffic it used to
If you look at the last 18 months of Google Search Console for a clinic, a law firm or a restaurant, you see the same profile we see on nearly every account we audit: impressions stable or climbing, clicks falling. Rand Fishkin quantified it in April 2026 on Similarweb data: 68.01% of all US Google searches in 2026 end without a single click to any external site, versus 60.45% in 2024 and roughly 45% a decade ago.
The collapse is concentrated on mobile (77.2% zero-click) rather than desktop (46.5%). And in 2026, real local service search happens on mobile, often on the move, with the intent to choose within minutes. That's where zero-click hurts service SMBs the most: the act of choosing no longer involves clicking to a website. It involves tapping Call, Directions or Book directly in the Google panel.
For a service SMB, the practical takeaway is not SEO is dead. It's that the terrain where the lead is won has shifted from your website to Google's own surfaces: GBP, map pack, AI Overviews. The website stays critical, but its role changes. It becomes the credibility layer that feeds those surfaces, not the final destination.
The 2026 mechanics: what a local SERP actually looks like
Open your phone and search dentist Rosemont or roofer Gatineau. Here's what your customer sees, in order:
- Local Services Ads (LSA) when you're in an eligible category (home services, legal, health). Per Sterling Sky, LSAs jumped from 11% to 31% of tracked local queries in two years.
- Shrunken map pack: what used to be a
3-packis now often a1-packor2-pack, especially in the AI Mode experience. Sterling Sky measured that unique businesses shown across a traditional pack set was 18,330; in the equivalent AI pack, 5,943. 32% of the visibility. - Knowledge panel of the top-ranked business, often expanded with photos, reviews, hours.
- People Also Ask.
- Finally, the first organic result, well below the fold on mobile.
On purely transactional queries (plumber Longueuil), the pack dominates 93% of the time and AI Overviews rarely fire (15%). On informational queries that touch local (cost of implants Montreal, how do I know if my roof needs replacing), AI Overviews take 92 to 97% of results and the map pack appears in only 6 to 17%. These are two distinct games with two distinct strategies.
The trap half our audits reveal: the SMB optimizes hard for the transactional query and becomes invisible during the whole informational research phase. A customer searching average cost of roofing replacement Gatineau in 2026 sees an AI Overview citing Reddit, HomeStars and one Ontario contractor's blog. She then searches roofer Gatineau and sees your pack. If you only exist in the second search, you were absent during her whole decision.

On purely local queries (`primary care clinic Phoenix`), AI Overview appears in 15% of cases and the pack in 93%. On hybrid queries (`cost of dental implants Phoenix`), AI Overview hits 97%. The all-intent average: 68% of local queries with AI Overview.
What we optimize first on Google Business Profile
Whitespark publishes an annual ranking of pack factors based on a survey of 42 international experts. The 2026 version is clear: 8 of the 10 most influential factors come directly from your GBP, not from your website. The weights: proximity 55%, GBP signals 32%, reviews 16 to 20%, on-page only 19%.
In practice, that means the fastest margin for growth on the pack is your GBP. We updated our GBP audit checklist in 2026 to reflect the levers that have actually shifted. The classics (consistent NAP, primary category, photos, reviews) still matter, but four levers have gained major importance and remain under-used by 8 in 10 SMBs we audit.
4 underrated GBP levers that move the needle in 2026
- **Precise primary category, not generic**. `Cosmetic Dentist` beats `Dentist`, `Personal Injury Attorney` beats `Lawyer`, `Italian Restaurant` beats `Restaurant`. Average impression lift measured: +31% (Nuxa). Audit your primary category every quarter, Google keeps adding new ones and you can silently miss the best one.
- **Review recency, not just count**. Whitespark 2026 pushed recency into the top 11 factors. Target 2 to 4 new reviews per month and respond to 80% within 48 hours. Profiles hitting that threshold see a measurable pack bump.
- **Being open at time of search**. Ranked #5 by influence in Whitespark 2026, but almost nobody actively optimizes for it. Add holiday hours before every long weekend and use `more hours` to distinguish services (emergency, delivery, take-out). Google demotes profiles with stale hours after `closed when open` reports.
- **Presence on expert third-party lists**. Whitespark 2026 ranks this #1 by influence. In Quebec/Canada that means Yelp (still), HomeStars for trades, RateMDs for health, MTL Blog / TasteMTL for restaurants. AI Overviews cite these lists disproportionately when answering a local query.
The on-page content that gets cited by local AI Overviews
Whitespark did the inverse exercise: on their local dataset, they looked at where AI Overview citations came from. 60% of citations point to third-party publishers (Reddit, Quora, Yelp, Indeed, industry directories), and only 40% to local business sites. To be in that 40%, there's a content structure we find in all the winners.
We ran our own audit on 24 service pages of our clients (dentistry, law, contractors) that get cited vs those that don't. The recurring patterns are concrete and reproducible.
Page patterns that get cited by local AI Overviews
- **Direct answer in the first 150 words**. 44% of AI citations originate from the first 30% of source text (PinMeTo, 2026). Start every service page with a one-sentence answer to the exact H1 question, then expand.
- **FAQPage schema on every service page**. 67% citation rate on relevant queries in a Stackmatix study. Phrase each question in the conversational form people actually type (`How much does a dental implant cost in Quebec?` not `implant price`).
- **Schema stacking**: LocalBusiness (precise subtype like `Dentist`, `RoofingContractor`, `LegalService`) + Service per treatment + FAQPage + Person with credentials for professionals. Pages with 3 to 4 complementary schemas: +2x citations vs single-schema pages.
- **Prices, timeframes and place names in prose**. `A root canal in Montreal typically costs between $900 and $1,400 depending on the tooth` gets cited. `Price varies based on several factors` does not. AI prefers sources with named statistics.
- **Unique city x service pages**, not recycled templates. `Our services / Longueuil` with the same body as `Our services / Laval` are filtered out and never cited. Each page needs unique content: neighborhoods, testimonials naming the neighborhood, local prices, project examples from that city.
- **Third-party mentions across the ecosystem**. Answer on Reddit (r/quebec, r/montreal, r/askmontreal when relevant) under your business name, post on Yelp Talk, keep your HomeStars profile fresh. That's what fills the 60% of AIO citations that go to third parties.
What actually happens per vertical
Levers shift by sector because the SERP mechanics shift. Here are the priority tactics per vertical we deploy for our clients.
Dental clinic
Primary category is lever #1: set Cosmetic Dentist or Dental Implants Provider based on your revenue-driving service, not Dentist. Use secondary categories to catch the rest. Dental queries trigger AI Overviews 20.5% of the time, the highest of any local sector, so schema stacking pays disproportionately. Publish 4 to 8 informational articles per year answering the exact Does insurance cover dental implants in Quebec?, How long does an implant last? questions, with price ranges in the first paragraph. That's what wins the AI citation on the top of funnel.
Roofing contractor (or any SAB)
Darren Shaw (Whitespark) nuanced this in 2026: if you have any physical address (workshop, showroom, office), leave it visible on GBP. Address visibility is still the 7th most impactful factor. Register for LSAs and pass the Google Guaranteed check, that's where 31% of pack visibility now goes. On-site: one page per municipality served (Gatineau, Aylmer, Cantley, Val-des-Monts), each with unique content, photos of jobs in that city, testimonials naming the neighborhood. Publish your Cost of roofing replacement in Gatineau 2026 with actual ranges: 60% of AIO citations for home services go to third parties precisely because contractors refuse to publish pricing.
Restaurant
Primary category = specific cuisine (Italian Restaurant, French Bistro, Sushi Restaurant), never Restaurant. Menu as live HTML with prices displayed, not a PDF. Reserve with Google connected to OpenTable, Resy or Libro. Photos uploaded 3+ per month, dated, minimum: food, dining room, exterior, staff. Attributes exhaustive: dine-in, take-out, delivery, outdoor seating, reservations, groups accepted, vegetarian, gluten-free, wheelchair accessible, credit cards. Missing an attribute filters you out of filtered searches like restaurant terrasse Plateau. Publish a seasonal post per season with menu changes, that's what AIOs cite for where to eat [season] in [city].
Law firm
Primary category = practice area (Personal Injury Attorney, Family Law Attorney, Immigration Lawyer), not Lawyer. Legal queries trigger AIOs 78% of the time, that's where the leverage sits. Every attorney has a bio page with Person schema, bar admission, years practicing, languages, education. Practice-area x jurisdiction pages (Family law attorney Longueuil) with unique content, no cross-office recycling. Sterling Sky confirmed on their 34-firm dataset that cross-office recycling loses visibility first. FAQPage schema everywhere, with citations to the Quebec Civil Code and CanLII: AIOs disproportionately cite firms that behave like legal databases.
Measurement in a zero-click world
When the click becomes a noisy metric, the dashboard has to change. Here's what we actually look at for a local service client in 2026, with the tools that go with each.
The new local dashboard (7 KPIs that replace the click)
- **GBP Performance Insights, per metric** (not the aggregate total): calls, directions, website clicks, bookings, menu clicks, messages. Sterling Sky documented it: declining calls get masked by rising website clicks in the total. Monthly trend, per location.
- **Call tracking with dynamic numbers**: WhatConverts (favored by local SEO practitioners on X), CallTrackingMetrics for multi-location. Assign a distinct number per source (GBP, organic, LSA, direct) to attribute the call back to the surface that generated it.
- **GSC impressions as a `share of voice` proxy**. When clicks fall but impressions rise, you're winning AI Overview visibility and losing clicks TO AI Overviews. Tracked by keyword cluster, not just the total.
- **Branded search volume** (GSC + Google Trends). The real leading indicator of brand health in the AI era. If AIOs are working for you (citing you), branded searches rise even as organic clicks fall.
- **Form + booking conversions tagged by source**: GA4 event with source/medium, OpenTable / Doctolib / Booksy reports, UTM on every GBP link.
- **Monthly Share of Model audit**: manually or via Profound / Otterly / AthenaHQ, run 25 to 50 buyer queries in ChatGPT, Gemini, Perplexity and Google AI Mode. Log whether your business is cited, which source page is pulled, and which competitors are mentioned. It's the new rank tracker.
- **Local Falcon or BrightLocal grid tracking**: rank tracking on a grid across your service area, to see pack visibility by distance from centroid, not just at the central ZIP.
Verdict and 90-day plan
Local SEO isn't dead. It's forked. For a service SMB in 2026, the question is no longer how do I get to position 1 but how do I win my share of the pack AND my share of AIO citations. Two disciplines with two tactic stacks, two dashboards, two budgets.
If you have only 90 days and a limited budget, here's the order we recommend, ranked by fastest return:
Week 1 to 4: full GBP audit (primary category, secondary categories, attributes, products/services, hours, photos, review responses), GSC audit to identify the 20 keywords that lost the most clicks vs impressions, call tracking set up per source, grid tracker set up.
Week 5 to 8: priority GBP optimization (the 4 underrated levers above), review recency campaign (post-service SMS via Weave, Podium or a Zapier automation), LSA registration if eligible, Yelp / HomeStars / RateMDs claim.
Week 9 to 12: restructure the 5 most important service pages (answer-first, schema stacking, concrete prices), publish 3 to 5 top-of-funnel informational articles with price ranges, active participation on Reddit / Yelp Talk under the business name. First Share of Model audit.
After 90 days, you have a baseline on the new KPIs and can start optimizing continuously. If you want us to do the GBP + GSC + Share of Model audit for you, we can deliver the full diagnostic in 5 business days.

Is it still worth doing organic SEO for a service SMB in 2026?
Yes, but not the same way. Transactional service pages remain essential because they convert the remaining pack clicks and feed GBP credibility. The SEO budget has to redistribute: less aggressive link building, more on-page restructuring for AIO citation, more third-party mentions (Reddit, expert lists), and much more GBP optimization. In practice, we typically redirect 30 to 50% of a client's SEO budget to the GBP + third-party ecosystem.
How many Google reviews per month do I need to actually move the pack?
Whitespark 2026 puts recency in the top 11 factors. The practical target we recommend: 2 to 4 new reviews per month with an 80%+ response rate within 48 hours. Below 1 per month, you lose perceived freshness. Above 8 per month in a burst, you risk a suspicious review-velocity flag. Consistency beats volume.
Does geo-tagging GBP photos actually help?
No. Darren Shaw surveyed 42 experts in 2026 and EXIF geo-tagging came out unanimously as THE biggest non-factor myth. Paid SaaS services still sell this. It's disposable. What matters for photos: frequency (monthly), quality, diversity (food / dining room / staff / exterior for a restaurant), and authenticity (no stock photos, no 3D renders).
We're a law firm, do we have to publish our prices on the site?
For standardized services (initial consultation, will, incorporation, uncontested separation): yes, publishing ranges moves the AIOs. For complex mandates (litigation, commercial files, multi-step immigration): publish the pricing structure (hourly rate between X and Y depending on seniority, flat fee for such stage) without committing to an exact number. Firms that refuse to talk price at all lose 100% of top-of-funnel to third-party publishers who do publish rough ranges.
How do I know if my business is cited in AI Overviews for my keywords?
Three options. Manual: type your 25 buyer queries into Google (incognito, with your target location) and note for each whether an AIO appears and if your site is cited in the sources. Semi-automatic: Ahrefs now has an AI Overview report telling you which of your keywords trigger an AIO. Fully automatic: Profound, Otterly or AthenaHQ track continuously across ChatGPT, Perplexity, Gemini and Google AI Mode. We use them at the agency for clients with 100+ target keywords.
